Why AI Adoption in Law Firms Is Harder Than It Looks
Technology adoption in law firms has been very difficult for two main reasons.
1. Legal Work Requires High Trust
First, legal work carries liability if you get something wrong. Law firms do not use software only to improve efficiency. They issue advice, exercise judgment, and bear professional risk. That's why legal technology has to pass a very high trust threshold.
2. Legal Workflows are Hard to Re-Engineer
Second, legal workflows are difficult to change. Workflows in law firms are often built over decades. This includes partner review processes, precedent usage, and knowledge management habits. It is hard to get law firms to adopt legal tech.
AI amplifies both challenges of trust and adoption.
This is because, unlike traditional software, AI does not give the same answer every time. The same AI workflow that worked well in one matter may not work for another, even the very next day. This difference in output causes hesitation and trust issues.
Adoption is not as simple as installing software. Adoption is about learning how legal judgment must sit alongside the technology.
This creates a natural management question:
If adoption remains uncertain, is deep investment of time and money into AI worth it?
This is a reasonable question to ask. This is because the business model of law was not built with AI in mind.
The Incentive Misalignment
Because of the way law firms exist today, they are not incentivised to adopt legal AI.
Consider a simple example.
If an associate uses AI to complete a task in two hours that earlier took six:
Should the law firm bill the client for 2 hours or 6?
If the number of billable hours drops, how do law firms make profits?
If lawyers get a bonus only if they clock a certain number of billable hours, where is the incentive to work faster?
These are difficult questions, as you will have to rethink how law firms operate.
Billable hours are easy to calculate.
However, many of AI's other advantages, such as:
better judgment,
stronger work product,
faster turnaround,
more strategic lawyers,
do not immediately show up in quarterly metrics.
That is why there is no universal AI playbook for law firms.
Firms will each need to develop their own operating approach for implementing AI.
The Real Reasons Behind AI Adoption
Most firms do not realise how many things need to take place for the successful adoption of legal AI.
1. Training Is Necessary, But It is Not Enough
Many people think that training is enough for lawyers to adopt legal AI. It is not.
The basic thing is to get everyone aware of the legal AI tool and then train them on the main use cases.
But unlike other enterprise software, legal AI has a steep learning curve.
Skills such as prompting, judgment, trust calibration, and matter-specific application need practice.
After initial training, two things usually happen:
Path One: Immediate Adopters
Some lawyers engage immediately, experiment, and begin seeing results fast. They immediately adopt AI.
Path Two: Delayed or Hesitant Adopters
Many do not. Client work intervenes. Priorities shift. They intend to return to AI in a few weeks, but when they do, there is no one to help them.
And this is where many law firms fail to adopt AI.
2. Active Monitoring and Management
Even once everyone is “trained,” the work is not done. There needs to be active monitoring.
Someone has to observe:
Who is using the tools often
Who is underutilising licenses
Which teams are getting value
Which use cases are sticking
Where usage is high, but not enough to get value
How much of the problem is because of the product not being good enough vs. with the user Usage data can often tell you who is not using.
It rarely tells you why.
That requires active intervention on a weekly, if not daily basis.
For adoption to take place, there needs to be operational discipline.
3. Governance and Risk Management
Alongside active management and monitoring, law firms need to have proper governance. They need to put into place:
AI usage policies
Client communications and outside counsel guidelines
Engagement letter language to clients
Professional liability and insurance considerations
Confidentiality protocols
Constant review of the vendors and the AI models
Ongoing onboarding as lawyers join or leave
Refresh training to lawyers as products and risks evolve
Law firms need to keep reviewing this on an ongoing basis throughout the year.
4. Legal Workflow Redesign
The biggest opportunity, and hardest thing to do, is rethinking workflows themselves.
It is not as simple as asking:
How do we add AI into current work?
But:
Can we do this in a different way now because of AI?
That may affect:
Drafting processes
Review layers
Knowledge reuse
Matter staffing
Delegation models
Pricing structures
Turnaround expectations
This is where transformation lives.
And where most firms have not even scratched the surface.
A Note of Caution on Pilots
Pilots are valuable and provide valuable inputs. But many law firms make this one mistake. They assume that because the pilot is successful, it will be easy to roll out AI across the firm.
The lawyers who volunteer for pilots are often the most tech-forward. They are curious and often the most experimentation-oriented people in the firm. They are often the users who would have anyway adopted AI.
That can distort what a pilot appears to prove.
A successful pilot can show that the technology works for motivated users.
It does not show how and if the entire firm will adopt it.
And the harder challenge is usually not converting early enthusiasts.
It is helping everyone else.
It may be difficult to get other lawyers to adopt AI, as they may be sceptical. They may not like to experiment. They may have less time, or they may like their old ways of working. It is hard for them to trust AI
That creates a risk:
A firm may think that, from a strong pilot, rolling out AI will be straightforward. However, the real test has not even begun.
For that reason, firms should test pilots on more than product performance alone.
They should ask:
Did the pilot involve only tech-forward users? Or did it include lawyers from across the firm?
How would this tool fare with average users?
What support would lawyers who are not adopting AI need?
What does success look like beyond the pilot cohort?
Are we testing software capability, or organisational readiness as well?
In some cases, the best pilots include a mix of:
Enthusiastic early adopters
Sceptical practitioners
Heavy and light technology users
Partners, associates, and support professionals
Practice groups across the firm with different workflows
That often produces a truer signal.
Because a legal AI pilot should not only answer:
Does the product work?
It should also help answer:
Can our firm adopt it at scale?
Those are different questions.
Another thing. When law firms are comparing two vendors side-by-side, they should be cautious. They should not test only on outputs that both vendors give.
Pilots should also test whether onboarding is easy or cumbersome. They should observe whether the tool is the right fit for the workflows that the firm does. It is important to observe user behaviour in the law firm.
A strong pilot should test both:
Technology risk
Adoption
Both matter.
Can Firms Invest in AI Without Someone Owning This?
It depends on:
Firm size
Complexity of practice
Whether there is a COO, CIO or innovation leader with bandwidth
Whether those leaders can prioritise AI among dozens of competing initiatives
Whether the firm views AI as experimentation or a strategic capability
For some firms, internal ownership may work.
For many, it does not.
Because unmanaged AI deployments often become underused software subscriptions.
Our View: The Vendor Should Help Manage Adoption
Much of this burden should not sit only with the law firm.
It should sit significantly with the AI vendor.
Why?
This is because the vendor is often best positioned to help drive adoption outcomes.
A serious vendor should help with:
Training and Enablement
Role-specific training and retraining
Ongoing education beyond initial onboarding
Practice-specific use case development
Adoption Management
Ongoing adoption monitoring
Usage interventions when adoption drops
Identifying underutilised teams and helping unlock value
Workflow Support
Workflow design support (for example: for due diligence)
Embedding AI into live matters and existing processes
Helping firms redesign work, not only automate fragments of it
Governance Support
Help with AI governance policy
Help in thinking about professional liability and insurance considerations
Help in restructuring client communications and outside counsel guidelines
Product Feedback Loops
Feedback loops that improve product fit over time
Tailoring deployment to practice needs rather than forcing generic usage patterns
In other words:
The vendor must help operationalise and help with adoption as well.
Because in legal AI, the real challenge is rarely access to models.
It is continuous behaviour change, and this requires partnership.
A Different Way to Think About Legal AI Evaluation
This leads to a broader point.
Law firms may need to start evaluating AI vendors on two things:
On The Product
Quality of outputs
Reliability
Workflow fit
Data Security
Breadth of use cases
On Helping with Adoption
Does the vendor help drive repeat usage?
Can they support rolling out changes?
Can they provide a proper Return on Investment?
Can they support lawyers who are not natural early adopters?
Those are different things.
The strongest legal AI partners are those who can do both.
Closing Thought
The firms likely to benefit most from AI may not be those with the best tools.
They will be those with the strongest adoption systems around those tools.
And that is a very different thing from getting the right software.
It is an organisational change.
And organisational change, especially in law, rarely happens through software alone.
